NVIDIA just announced one of its biggest acquisitions ever. It is buying Hugging Face for $12.93 billion. And on the surface, this might look like NVIDIA simply buying an AI software company. I think the bigger story is much more strategic because Hugging Face sits at a very interesting layer of the AI stack where developers discover, build, customize, and deploy models. And NVIDIA already dominates the layer underneath that, the compute. So what exactly is Nvidia buying? And why is it willing to pay nearly 13 billion dollars for it? Let's find out. First, what is Hugging Face? If Nvidia is the company selling much of the infrastructure that powers AI, Hugging Face is becoming part of the infrastructure for building AI itself. More than 18 million developers, researchers, and creators use the platform. It hosts more than 3 million models, 500,000 datasets, 1 million applications with more than 200,000 companies using the platform. A useful way for thinking about Hugging Face is GitHub for AI models. Developers can discover models, download them, modify them, fine-tune them, and deploy them. And increasingly, this isn't just about language models. It's about the broader open-source AI ecosystem. So why does NVIDIA want it? There are several reasons. Number one, NVIDIA wants to own more of the AI stack. For years, NVIDIA's advantage has been relatively straightforward. You need compute, you can buy it from NVIDIA. But the AI industry is moving up the stack. The value is increasingly shifting towards models, inference, agents, developer tools and applications. By owning Hugging Face, NVIDIA gets much closer to the developers actually building those systems. That's strategically important because Nvidia doesn't want to be just a picks and shovels company for AI. It wants to become part of the platform on which AI gets built. Number two, open source AI is becoming strategically important. This is probably the most important part of the deal. The AI ecosystem is splitting between closed frontier models and open-weight models. Companies like OpenAI and Anthropaic are building increasingly powerful proprietary systems. But open models are improving quickly and they are attractive because companies can customize them, run them on their own infrastructure and potentially reduce inference costs. NVIDIA has already been pushing aggressively into open models with its Nimitron family, and now it owns one of the most important platforms for distributing and developing those models. That gives NVIDIA a much stronger position in the OpenAI ecosystem. But there's an interesting tension here. Hugging Face's value comes partly from being neutral. Developers can use different models, different clouds, different AI accelerators, and Nvidia is promising that this will continue. Nvidia specifically says Hugging Face will remain open and compute-agnostic, meaning developers won't be required to use Nvidia hardware. That's important because if Nvidia starts using Hugging Face to push developers exclusively towards Nvidia infrastructure, It could undermine the very neutrality that made hugging face valuable. So maintaining that openness isn't just a PR issue, it's

Episode notes

Nvidia just announced its acquisition of Hugging Face for $12.93 billion — one of its biggest moves yet.

But this isn't simply Nvidia buying another AI company.

Hugging Face sits at the developer and model layer of the AI stack, while Nvidia dominates the compute underneath it. The deal could give Nvidia a much deeper position across the AI ecosystem — from chips and infrastructure to models, developers and deployment.

In this episode, we break down what Nvidia is really buying, why open AI matters, and what this could mean for the competitive landscape.

Key topics we explore:

— Why Nvidia is paying nearly $12.92B for Hugging Face

— Hugging Face's role in the open AI ecosystem

— Nvidia's move from chips toward a full-stack AI platform

— The strategic importance of developers, models and inference

— How the deal could strengthen Nvidia against custom AI chips

— The tension between Nvidia ownership and Hugging Face's compute-agnostic model

The bigger question:

Is Nvidia buying Hugging Face for its current business — or to control a much larger part of the AI stack?

For investors, the deal is another signal that the AI value chain is moving beyond GPUs. Nvidia isn't just trying to sell the picks and shovels of AI — it's increasingly positioning itself
